The report format is the wrong model
A case study written like a project report — background, what we did, outcome — is optimised for the writer's perspective, not the reader's. The B2B buyer reading your case study is not trying to learn what happened. They are trying to answer three specific questions: Does this provider understand problems like mine? Do they have a repeatable process I can trust? And did they produce results I can defend to my manager? Every section of a strong case study should answer one of these questions, in that order. Structure follows buyer need, not chronology.
Lead with the client's problem, not the engagement
The opening of a case study should make the buyer feel an instant flash of recognition: 'that is exactly our situation.' This means the first paragraph describes the client's context and pain state in specific, operational language — not 'our client needed a better website' but 'the sales team was losing deals at the proposal stage because prospects could not find credible social proof before the first call.' Specificity creates recognition. Vague problem framing creates distance. The goal is for a qualified buyer to read the first 80 words and think: they have worked with companies like us.
Show your process, not just your output
Buyers hire on trust in process as much as trust in results. A case study that goes directly from problem to outcome skips the part buyers care most about: how you think and how you operate. The process section should include the specific methods used, the decisions made under constraint, and ideally one moment where the direction changed based on evidence. This imperfect honesty builds more trust than a seamless success narrative. It signals that you adapt to reality rather than a fixed script — which is exactly what buyers need from a partner, not a vendor.
Metrics need context to mean anything
A case study that says 'conversions increased 34%' is less convincing than one that says 'trial-to-paid conversion increased from 11% to 15% over a 90-day post-launch window, measured against a matched cohort from the prior quarter.' The second version is verifiable, benchmarked, and time-bounded. It also implicitly shows that you set up measurement before the project, which signals rigour. Where exact numbers cannot be shared, use directional language anchored in specifics: 'reduced average time-to-first-action from 9 minutes to under 5, per session recording analysis.' Numbers with methodology are worth ten times the same number without it.
